What They Were Up Against

For this client, the graduate recruitment programme was more than just an entry point – it was the heartbeat of the firm’s future. Each year, they hire around 40 Candidate Attorneys (CAs), forming the main pipeline for future associates, senior associates, and ultimately partners. Because external hiring was rare, this intake was critical to sustaining long-term capability.

But challenges were mounting. The firm aspired to be recognised as one of Africa’s top legal brands, yet its graduate reputation lagged. Recruitment timelines stretched over four months, causing them to lose top talent to faster-moving competitors. At the same time, partners were dissatisfied with the calibre of candidates entering the firm and the slow pace of transformation in the pipeline.

Bias and inconsistency in assessments, a lack of clarity on the “ideal CA” profile, and an outdated candidate journey all threatened the firm’s ability to build the leadership bench it needed. If unresolved, the risks included weakened succession, missed transformation targets, and erosion of competitive standing in the graduate market.

Where We Chose to Focus

Our discovery process highlighted three critical areas of intervention:

Attraction and branding

Attraction and Branding: Together, we mapped every student touchpoint, redesigned the brand and website experience, and built a targeted social media and campus engagement strategy. This significantly boosted attraction metrics, with higher application volumes, click-through rates, and engagement levels.

Candidate profile and criteria

Candidate Profile and Criteria: Over the years, multiple providers had introduced competing competency frameworks, leaving the firm with a fragmented view of the “ideal candidate.” Through in-depth consultation with stakeholders and analysis of historical frameworks, we co-created a single, clearly defined CA profile. This became the cornerstone of the new selection process.

Process and systems optimisation

Process and Systems Optimisation: The end-to-end recruitment process was re-engineered for fairness, efficiency, and speed. Key interventions included:

    • Moving assessments earlier in the funnel to reduce bias and filter objectively.
    • Redefining minimum entry criteria to align with the new CA profile.
    • Automating the entire recruitment workflow – ensuring seamless integration between Workday (the firm’s ATS), AssessFirst (for psychometric assessments), interview scheduling systems, and the offer approval/contracting process. This real-time connectivity eliminated manual handovers, accelerated decision-making, and created a smoother candidate and recruiter experience.
    • Introducing competency-based interview guides and delivering interviewer training.
    • Designing a gamified, competency-based assessment centre, with partners upskilled to evaluate consistently.

Together, these interventions created a faster, fairer, and more engaging candidate journey, while building stronger analytics to track progress and outcomes.

What Shifted

The impact was tangible and multifaceted:

The firm’s standing on the South African Graduate Employers Association (SAGEA) report improved, reflecting a stronger graduate brand perception.

The candidate experience improved dramatically, with graduates describing the process as transparent, engaging, and enjoyable.

The new university engagement strategy amplified the firm’s presence at critical campuses, creating stronger brand visibility and more meaningful graduate interactions.

Internally, conversations shifted: leaders began focusing less on academic marks from a handful of universities and more on qualities like learning agility, emotional intelligence, and resilience.

Recruitment timelines dropped from four months to just three weeks, eliminating the loss of top candidates to faster competitors.

Application volumes increased significantly, supported by a steep rise in website traffic and interaction on the new graduate careers page, which attracted far more visitors and engagement than before.

The single, co-created competency framework gave everyone a shared language for talent, while the automated process ensured consistency, fairness, and inclusion.

Importantly, there was a measurable improvement in transformation outcomes, with a higher proportion of EE candidates being appointed since the new process was implemented.

Most importantly, graduate recruitment moved from being a compliance-heavy exercise to becoming a strategic conversation about building the firm’s future leadership bench.
