What They Were Up Against
The organisation faced critical challenges on two equally important fronts: leadership and technical capability.
On the leadership side, the business was undergoing significant change – including a shift in strategic direction and a transition in leadership. It was clear that the behaviours which had enabled success in the past would not sustain the business into the future. A new Leadership DNA was needed to define the mindsets and behaviours required to lead with impact, align with the new strategy, and embed a shared cultural signature across the organisation.
On the technical side, the existing competency library was large and detailed, but overly complex and underutilised. Leaders and HR found it difficult to apply, which limited its value for role profiling, assessments, and talent decisions. Without simplification and practical tools, the framework risked remaining a “shelf document” rather than a driver of capability.
Together, these challenges left the organisation exposed: leadership expectations were unclear, technical competencies were fragmented, and talent practices risked becoming inconsistent, reactive, and misaligned to business strategy.
Where We Chose to Focus
Through diagnostics, interviews, and data reviews, we identified that the greatest opportunity for impact lay in redefining leadership expectations while at the same time simplifying technical frameworks to make them usable and scalable.
Our priorities became:
Leadership DNA
Define a universal leadership signature, aligned with strategy, to shift leadership from title-based authority to behaviour-based credibility.
Practical Tools & Automation
Embed both frameworks into an Interactive Role Profiling Tool, updated with competency-based interview guides and behavioural indicators, so leaders could apply them consistently in hiring, development, and succession.
Technical Competency Framework
Streamline the library into a functional capability map, written in client-specific language, and integrate it into talent processes.

From the outset, this was a collaborative journey. Yellow Seed worked closely with executives, HR, and technical leaders through interviews, workshops, and validation sessions to co-design both frameworks.

What Shifted
The project created clarity, consistency, and alignment on both leadership and technical capability:
