What They Were Up Against
The client identified a critical need for a consistent, future-ready approach to defining and developing leadership capability across the organisation. At the time, leadership expectations varied by role, function, or manager, resulting in inconsistencies in how leaders were identified, assessed, and developed.
To address this gap, the client wanted to establish an integrated leadership competency framework that would serve as the cornerstone of their talent management processes. The framework needed to inform not only recruitment and development but also talent identification and succession planning.
Without such a foundation, leadership capability risked being managed in silos, leaving some leaders well-prepared for future responsibilities while others were not. The stakes were significant: without alignment, the organisation risked a leadership pipeline that lacked strategic coherence and was insufficient to support long-term growth.
Where We Chose to Focus
Our discovery process revealed the need for a framework that was both comprehensive and practical, ensuring it could be applied consistently across all levels of leadership.

How We Partnered for Impact
We began by conducting a thematic analysis to cluster related competencies and assign appropriate weightings. For each competency, we created detailed descriptors, behavioural indicators, and proficiency levels – ensuring the framework had both clarity and practical application.
Validation sessions with senior stakeholders were used to refine the framework and confirm alignment with business realities. Once validated, we designed an implementation roadmap and change management plan in close collaboration with HR.
By embedding HR ownership early, the client was equipped to link the framework seamlessly into existing processes – including recruitment, performance management, and succession planning – ensuring sustainability and long-term adoption.

The client gained a leadership competency framework that was both robust and adaptable. It was designed to remain relevant through shifts in strategy or structure, while also stretching leaders to meet evolving organisational demands.
The framework created a shared language for leadership across the organisation, enabling greater consistency in expectations, assessment, and development.
