Client: Enter a generic descriptor because confidentiality is required, e.g., Pan-African Retail Group
Industry: Agriculture & Consumer Goods
Focus: Talent Advisory; Technical Competency Mapping; Skills-gap Analysis; Talent Intelligence
What They Were Up Against
The client had a strong leadership competency framework in place, but their technical competency framework was still incomplete and lacked validation. They needed to ensure the framework was not only aligned with their leadership model, but also practical, measurable, and directly connected to learning and development initiatives.
At the time, the technical framework had not been tested with the subject-matter experts who would use it, leaving it at risk of becoming another “shelf document.” Without consistent measurement, the organisation lacked the data-driven insights needed to identify strengths, close skills gaps, and build targeted development plans. The risk was clear: development efforts would remain generic, limiting their ability to strategically upskill their workforce.
Where We Chose to Focus
Through validation sessions and workshops with technical teams and managers, we discovered that while comprehensive, the framework needed refinement to reflect the realities of day-to-day work. End-user validation was the missing link undermining credibility and adoption.
To address this, we focused on two levers of impact:
- Validation & Refinement – Bringing employees and managers into the process to fine-tune the framework so it accurately reflected on-the-ground realities.
- Operationalisation – Building a digital competency measurement tool within Microsoft 365 to ensure consistent assessment and a direct link between competency data and learning pathways.
How We Partnered for Impact
We combined our framework validation methodology with a human-centred design approach to make the framework both credible and practical.

Technical teams and managers refined and validated the framework to ensure accuracy and ownership.

HR and L&D partners ensured alignment with existing talent processes.

EXCO involvement secured strategic visibility and endorsement.

Joint design sessions ensured the Microsoft 365 tool was intuitive, cost-effective, and compatible with existing systems.
By tailoring the solution to the realities of a manufacturing environment, the framework shifted from a static document to a dynamic tool embedded in daily operations.
What Shifted
The project sparked visible changes in behaviour, mindset, and process.
Employees trusted the framework because they had helped shape it.
Teams took ownership, seeing the framework as relevant and useful.
Managers gained confidence in the accuracy of competency data.
Learning pathways became more targeted, as competency data flowed directly into L&D planning.
The outcome: a validated technical competency framework, a Microsoft 365-based measurement tool, and sustainable processes that ensured the framework lived and breathed within the organisation.
Success Enablers
The turning point was the early involvement of line managers and technical teams. Their validation not only built credibility, but also created advocates who championed adoption across the business.
Equally pivotal were the validation workshops, where employees saw their feedback directly shape the framework, and the live demonstration showing how competency data linked to learning interventions. These moments built momentum and trust, unlocking widespread buy-in.
